If you’ve learned a lot about leadership and making a movement, then let’s watch a movement happen, start to finish, in under 3 minutes, and dissect some lessons:

如果你有在鑽研如何成為領導者和鼓動群眾創立風潮，那就讓我們一起來看看這段三分鐘的影片，從開始到結束，分段分析如何鼓動群眾創立風潮。

A leader needs the guts to stand alone and look ridiculous. But what he’s doing is so simple, it’s almost instructional. This is key. You must be easy to follow!

一位領導者必須要有勇氣和膽識不怕而且不在乎他人的眼光。但是他做的事必須簡單化，教學化一般簡單。 這是個很重要的一點。你必須要簡化和教育化的讓人可以簡單的上手和跟隨 。

Now comes the first follower with a crucial role: he publicly shows everyone how to follow. Notice the leader embraces him as an equal, so it’s not about the leader anymore – it’s about them, plural. Notice he’s calling to his friends to join in. It takes guts to be a first follower! You stand out and brave ridicule, yourself. Being a first follower is an under-appreciated form of leadership. The first follower transforms a lone nut into a leader. If the leader is the flint, the first follower is the spark that makes the fire.

現在上來的這一位追隨者是一個非常重要的角色，他公開並以身做則的展現要如何跟隨 。請注意看這個領袖是如何以平等的方式接納這第一位追隨者，現在不再只是一位領袖而已，現在是這兩位，複數 。再主意這第一位追隨者在召喚他的朋友一起加入。要成為第一位追隨者是必須要有勇氣和膽識的！因為追隨者要能夠站出來而且不畏懼的自我嘲笑。第一位追隨者在領導的哲學上來說是不怎麼受重視的 ，將一位瘋子變成為一位領導者的就是這個第一位追隨者 。如果把領導者比喻成為一塊大火石，那麼第一位跟隨者就是那燎原的火星。

The 2nd follower is a turning point: it’s proof the first has done well. Now it’s not a lone nut, and it’s not two nuts. Three is a crowd and a crowd is news.

第二位追隨者的出現是個轉捩點: 證明了第一位追隨者起頭效應做的不錯。現在不再只是一，兩位瘋子了。三個人是群眾了，而群眾聚集是新聞了。

A movement must be public. Make sure outsiders see more than just the leader. Everyone needs to see the followers, because new followers emulate followers – not the leader.

建立風潮必須公開化。必須讓旁觀者看到領導者以外的人。一定讓所有的人看到這些追隨者，知道這是可以追隨的，而能吸引更多的追隨者是追隨者，不是領導者本身。

Now here come 2 more, then 3 more. Now we’ve got momentum. This is the tipping point! Now we’ve got a movement!

現在又來兩位，然後三位。新的風潮開始了。這是爆發點！我們成功的引爆了一個新的風潮！

As more people jump in, it’s no longer risky. If they were on the fence before, there’s no reason not to join now. They won’t be ridiculed, they won’t stand out, and they will be part of the in-crowd, if they hurry. Over the next minute you’ll see the rest who prefer to be part of the crowd, because eventually they’d be ridiculed for not joining.

愈多人的加入，就愈降低加入的風險。對旁觀者而言，現在已沒有不加入的理由了。他們不會被嘲笑，不會突出，而且他們如果能快點加入的話還能算是先行者。在未來的一分鐘，其它的人都想加入成為群眾的一部份，因為他們將會因為沒加入而被嘲笑。

And ladies and gentlemen that is how a movement is made! Let’s recap what we learned:

各位看倌們，風潮就是如此建立的！現在讓我們回顧一下我們學到了什麼:

If you are a version of the shirtless dancing guy, all alone, remember the importance of nurturing your first few followers as equals, making everything clearly about the movement, not you.
如果你是像那獨自的，沒穿衣跳舞的人，記得要以平等的地位來陪育你的第一批追隨者，清楚的解釋風潮的每一個細節，重點是風潮不是你。

Be public. Be easy to follow!

公開化。簡單化！

But the biggest lesson here – did you catch it?

但你看到了這其中最重大的學習重點嗎？

Leadership is over-glorified.

領導的重要性可能名過其實了。

Yes it started with the shirtless guy, and he’ll get all the credit, but you saw what really happened:

是的，一切是從那沒穿衣服的人開始，而他將會得到所有的功勞，但你看到剛剛到底發生了什麼:

It was the first follower that transformed a lone nut into a leader.

是那第一位追隨者將瘋子轉變成領袖的。

There is no movement without the first follower.

沒有第一位追隨者就沒有一個風潮的建立。

We’re told we all need to be leaders, but that would be really ineffective.

我們常常被教育要成為領導人，但那是非常不有效的。

The best way to make a movement, if you really care, is to courageously follow and show others how to follow.

如果你真的重視，最好製造風潮的方法是要有勇氣的，以身做則的去追隨。

When you find a lone nut doing something great, have the guts to be the first person to stand up and join in.

當你看到一個瘋子正在創做一件值得的件，站出來，成為他的第一位追隨者並勇敢的加入。

How to ask powerful question? / 如何問有力的問題?

Seth Goin 的這篇「Q&A」讓我想起，我「總裁陪訓」課程的導師 Patricia 在二個月前向我提到一項我缺乏的技能 – How to ask powerful question? (如何問有力的問題)。

以下是我對這篇「Q&A」所做翻譯:

Q&A 問與答

I’m often stunned by the lack of questions that adults are prepared to ask.

我時常為了成年人缺乏問問題的準備而感到驚訝。

When you see kids go on a field trip, the questions pour out of them. Never ending, interesting, deep… even risky.

看到小朋友郊遊時，他們問題像湧泉般的湧出。不停的，有趣的，深入的… 甚至危險的。

And then the resistance kicks in and we apparently lose the ability.

然後阻力形成，我們顯然地喪失了問問題的能力。

Is the weather the only thing you can think to ask about? A great question is one you can ask yourself, one that disturbs your status quo and scares you a little bit.

「今天天氣不錯啊?」難道是你唯一可想到的問題嗎？一個好的問題是你自己也喜歡被問的，一個可以擾亂現狀而且刺激的。

The A part is easy. We’re good at answers. Q, not so much.

答案的部份簡單。我們都擅長作答。問題的部份，就不見得了。

以我個人的經驗，問問題真的不是件簡單的事，在對話或會議中，經過問問題的方式來激蕩腦力，進行對話，往往能獲取效益不但只是能解決問題並能大大的提升別人對你的感觀！

試想下面二個場景:

1. 你提出問題讓大家一起來討論，從不同的角度提出不同的問題，經由反覆交叉問答，讓回答的人感覺良好(想說你的問題真是問得太棒了！)，一起產生共識和解決方案，最後不但有了解決方案，並由於方案是大家一起產生的，大夥的共同感將會是方案執行上的一大助力。

2. 你不斷的提供答案，一有人提出問題，你就從你的角度提出方案，方案，對的話， 自古聖賢多蒙妒，不遭人妒是庸才，好啊！你英才啊！準備遭妒吧！方案，不對的話，比庸才還慘，公信力沒了，說話也就沒力了…

在最近一次和老闆的對話中，他也指出我的思考邏輯總是一開始就想找答案，不妨慢下來，好奇一下，從不同的角度思考，問題自然會愈來愈多…

記得小時我會問老師: 老師，3 x 3 為什麼是 9?
老師: 不要問為什麼，背下來就是了！

這 quote，也是我一直以來的座右銘 是一九九七年我在 Northrup Grumman 工作時，我的mentor(導師)和我分享的，其用意是在鼓勵我不要在乎他人的評論，看法，嘲笑，諷刺。

朝自己認為對方向走，走自己的路，要敢做，要有所為，而不是耍耍嘴皮子而已…

我來把它翻譯和大家分享，一起共勉之…
